You Can't Wait for Certainty: A Repeatable Way to Decide Under Pressure, One Your Team Can Use Without You in the Room

Right now, every big call in your organization lands on your desk. The reorg nobody's fully explained. The AI rollout everyone has an opinion about. There's no shared way to decide when the ground keeps moving, so it all routes through you. If you're honest, some of it comes to you because nobody else knows what they're allowed to decide. And some of it comes to you because handing it over feels like losing the one thing you still control. This workshop walks you through a short, repeatable process for deciding when the information isn't coming: naming the assumption you're actually deciding on, the handful of criteria that matter most (what's reversible, what's urgent, who else is affected), and a few honest questions that tell you whether a decision needs you or can move without you. Underneath the process there's one more question we won't skip: what are you deciding from — fear, or what you're actually committed to. Same facts, different call. You'll leave with a process your team can run on their own, not just a personal takeaway. The goal isn't more certainty. Certainty isn't coming. The goal is a team that can move well without it, and a leader who isn't the only person in the room who knows how. What happens in the room (90 minutes, then time to talk) A short story about the cost of being the only decider, and a look at what the people in this room said is routing to them right now. The process, taught in one page, with one real decision worked through live. Your turn: bring one decision — one on your desk now, or one you made recently and still think about — and run it through. Solo first, then in a pair, where your partner asks the questions and doesn't advise. We close by naming what shifted, and which decisions turned out not to need you. Who this is for Middle managers through senior leaders (director / VP) carrying more decisions than one person should — reorgs, new tools, AI rollouts, shifting priorities. Heads of HR / People & Culture and CHROs who are asked to help leaders decide and communicate before the plan is finished. You'll leave with A one-page decision process you can hand to your team. Your own decision worked through it, with a review date instead of "let's wait and see." A clearer read on which of the calls on your desk actually need you. Bring: one real decision, and something to write with. What's said in the room stays in the room; use your own situations, not other people's names. After the session: we'll send the one-pager so you can run it with your team.
